The starting point: A company in the process of optimizing its management

Jelliby is a digital strategy consultancy that faced a common challenge in growing consultancies: information about projects was fragmented.

Task management, time tracking, and billing lived in silos that did not communicate with each other, which made it difficult to make decisions with reliable and real-time data.

Holded was already their reference ERP for financial management. But they needed a powerful project management solution that not only organized the team’s work, but also connected with the economic data to be able to analyze the real profitability of each account.

The challenge: Managing projects without losing sight of profitability

When data about hours, tasks, and billing do not talk to each other, decision-making is based on intuition, not on real information.

1. Without a centralized vision of the work

Projects managed in different tools and spreadsheets. It was difficult to know the actual status of each delivery and who had an excessive workload.

2. Hours without real traceability

The time tracking was manual and disconnected from project management. Calculating how many hours remained to be used in each account was a slow and error-prone process.

3. Opaque profitability per client

Without cross-referenced data between operational management and the financial ERP, it was practically impossible to analyze in real time whether a project or client was profitable.

4. Duplicate data and manual updates

The information was entered in duplicate into different systems. Errors, outdated versions, and time spent on administrative tasks that did not add value.

The solution: How we solved it together

The project with Jelliby was structured in phases to ensure real adoption, not just a technical installation.

Analysis of processes and work structure

Before touching any tool, we sat down with the Jelliby team to understand how they worked: how projects were opened, how tasks were assigned, how hours were recorded, and how information flowed to the finance team. This diagnosis was the basis for all subsequent configuration.

Implementation and configuration of Asana

We designed the project architecture in Asana specifically adapted to Jelliby’s way of working: project structures, reusable templates, views for management and views for operational teams, automation rules, and workload control per person.

Integration with Holded

The distinctive feature of the project was connecting Asana with Holded, the ERP that Jelliby was already using for its financial management. The integration allows for cross-referencing consumed and pending hours with billing information, giving management a real-time view of profitability by project and by client.

Training and support in adoption

The technical implementation is only the first step. We accompany the Jelliby team in the adoption phase with profile-specific training sessions, continuous support during the first weeks, and agile resolution of doubts to ensure that the tool became the center of their daily operations.
